Sneaker drops are where retail dreams and dead stock collide. The retailers who consistently win drops share three habits — all of which show up in their pack ratios before a single pair is manufactured.
Start with sell-through, not with sizes
If your last three drops averaged 42% sell-through in week one, don’t stock for 100% in week one — stock for 50% and hold reorder budget for week two. This one habit alone recovers 6-8 points of margin per season.
The 7-3-2 pack rule for men’s sizes
- 7 units of the middle sizes (8, 9, 10)
- 3 units of the wings (7, 11)
- 2 units of the outliers (6, 12)

Colour bias is a leading indicator
The colour that sells first in a drop is almost always the colour that will need a mid-season reorder. Set a rule: if a colourway hits 60% sell-through in week two, place a repeat order that same day.
